The problem

Critical emails can sit unread in busy inboxes, leading to missed incidents or delays in response. Manual escalation is unreliable and doesn't scale across multiple mailboxes or tenants.

How it works

  1. Label or filter critical emails at receipt, either by rule or API.
  2. Use a delegated service account to poll mailboxes for unread messages with the critical label.
  3. If a message is still unread after a fixed interval, trigger an escalation workflow — for example, send a summary to an on-call address or Slack channel.
  4. Optionally, remove or update the escalation label to prevent repeat notifications.

What changes

Critical messages are surfaced to the right people if they are not actioned in a timely fashion, reducing the risk of missed incidents.

The trap in this one. Polling the Gmail API for label updates is subject to multi-minute propagation delay. A message may appear unread via the API even after being read or archived in the UI, causing false escalations. This is worst when users process mail on mobile, where read state sync to the server can lag behind the actual user action.
